CodeMatch – Bridging the Gap Between Web Agencies and Project Owners

Context

At Kinoba, I work as both a project manager and a business developer. As part of my role, I was tasked with prospecting new clients in need of web development services.
I experimented with several acquisition channels, including freelance marketplaces that connect project owners with developers. However, most of these platforms are built for freelancers, not for web agencies like ours.
We often had to work around the system, which made things uncomfortable, even though we were fully capable of delivering high-quality work.
At the same time, we realized that creating accurate project estimates (in terms of time and budget) took up a lot of internal resources. There was clearly a gap: no platform existed to connect agencies and clients in a simple and structured way, with a clear cost estimation tool at its core.

Project Launch

In response, I proposed an internal project: a dedicated marketplace for web agencies, including a project simulator that would allow users to quickly estimate the cost and timeline of their digital product.
The founders had already considered this idea in the past, and they trusted me to turn it into a concrete MVP. I delivered a full presentation that included market research, competitive analysis, planning, and business modeling, and was appointed as project lead.
From there, I managed the development of CodeMatch from start to finish.

What I Set Up

  • Built a cost estimation algorithm for web projects

  • Coordinated with stakeholders (agencies, management, tech team)

  • Managed the project timeline, tasks, and team coordination

  • Handled budgeting for both the MVP and marketing actions

  • Worked on SEO strategy and optimization

  • Launched Google Ads campaigns and monitored performance using Google Analytics

  • Analyzed user journeys and conversion flows

  • Led a communication campaign in collaboration with a freelance brand designer

  • Designed the overall product logic for the MVP

  • Conducted competitive research and market analysis

Outcome & Reflection

The CodeMatch platform (www.codematch.fr) was launched after several months of development. It helped me mobilize a wide range of skills, test new strategies, and validate a real market need.
Multiple agencies signed up, projects were submitted, and the simulator was used by prospective clients.
Today, the project is on pause, pending further technical improvements (especially the algorithm) and stronger marketing investment. It remains online and functional, but is not a strategic priority for Kinoba at the moment.
Still, this was a high-potential project and an excellent learning opportunity for me, especially in terms of product management and leading a project independently.
